Project: Building a Marketing System for a Local Store in Vancouver
Context
The client is a local store in Vancouver operating alongside large retail chains and premium players. The product quality and customer service were strong, but marketing was not structured as a system. Sales depended heavily on random foot traffic, while repeat purchases were neither managed nor predictable.
Objective
To build a clear and manageable marketing system for an offline business, increase sales without price dumping, create a stable flow of repeat customers, and clearly define the store’s positioning among competitors.
Initial Challenges
The store had no clear positioning in the customer’s mind. The display case served only as a product showcase, not as a sales tool. There was no logic behind flagship products or price navigation. Pre-orders and special orders were not structured as a system. No customer database was collected, and the checkout area was not used for communication or increasing the average order value. In addition, the business was not leveraging local partner traffic despite being surrounded by strong neighboring businesses.
What Was Done
The first step was an on-site competitive analysis. Real competitor locations were studied in detail, including assortment, pricing, product presentation, visual triggers, and promotional mechanics. This helped identify the optimal positioning between mass-market retailers and premium stores and eliminated chaotic price-based competition.
Next, a clear positioning strategy was developed. The store was positioned as a local butcher shop with premium-level quality, without overpaying for branding, emphasizing freshness, trust, and personalized service. This positioning became the foundation for all further decisions.
The display logic was redesigned. A flagship product system was introduced, ensuring that at least two key products were always visually and price-highlighted. Clear price communication was added, along with a Price Match logic to remove customer concerns about paying more than at large chains.
Special attention was given to the checkout area. The checkout was transformed into a decision-influencing zone. Key messages were introduced, including free customer parking, seasonal pre-orders, and custom special orders. This increased trust and contributed to a higher average order value.
Pre-orders were structured as a standalone service rather than a one-off option. Customers gained the ability to plan purchases in advance, while the business improved demand forecasting and operational stability.
A systematic customer data collection process was implemented. The store began collecting names, emails, phone numbers, and postal codes, forming the foundation for repeat purchases, direct communication, and localized offers.
A partner strategy was also developed with nearby non-competing businesses. This generated additional local traffic without increasing advertising spend.
The final stage involved audience segmentation and content system development. Customer micro-segmentation was conducted, and a content plan was built around real customer questions, concerns, and motivations rather than generic social media activity.
Results
After implementing the system, sales increased by 25 percent. The average order value grew through pre-orders and checkout mechanisms. Repeat purchases increased, and demand became more stable and predictable. Importantly, this growth was achieved without aggressive discounts or price dumping, relying solely on structure, logic, and proper business positioning.
Conclusion
This case demonstrates that systematic marketing works in offline retail. Strategic control over product displays, checkout communication, customer data, and positioning enables sustainable growth even in highly competitive environments.
